What to automate first
Order matters, because early wins build confidence and bad early automation makes people distrust the whole idea.
1. Auto-acknowledgement. Zero risk, immediate benefit. State a realistic response time and meet it.
2. Routing for your top three categories. Not all of them — the three that account for most volume. This removes manual triage from the majority of tickets without requiring you to model every edge case.
3. SLA escalation alerts. Cheap to configure, and it catches the failures that damage relationships most.
4. Auto-tagging. Once you’ve watched real tickets for a few weeks and know what your categories actually are.

Auto-closing without warning. Closing a ticket because the customer didn’t reply in 48 hours, with no notice, reads as being ignored. Warn first, close after.
Aggressive auto-responses that sound human. If an automated reply pretends to be a person, the customer finds out at the worst moment. Be clear about what’s automated.
Measuring whether it worked
Automation should move specific numbers. If it doesn’t, you’ve added complexity for nothing.
- First response time should drop immediately with auto-acknowledgement and routing.
- Time to assignment — the gap between arrival and someone owning it — is the cleanest measure of whether routing works.
- Ticket volume should fall if you’ve deployed AI deflection, and stay flat otherwise.
- Reopen rate is your warning light. If it rises after you automate, something is closing tickets that weren’t resolved.
