Tiering

Under 10 agents: don’t tier. Everyone handles everything, escalating to engineering when needed. Tiering here adds handoffs without adding speed.

10–30 agents: two tiers. Tier one handles documented questions and triage; tier two handles investigation and technical depth. Define the escalation boundary explicitly or everything drifts upward.

30+: three tiers plus a named engineering escalation path with an on-call rotation.

The failure mode at every size is a vague boundary. If tier one isn’t sure what it’s allowed to decide, it escalates everything, and tier two becomes the whole support team with extra steps.

Where support sits in the org

Support generates the clearest signal any company has about product friction — and that signal is wasted if it stops at a response-time dashboard.

Reporting into customer success or product tends to work better than reporting into operations, because both have the mandate to act on what support learns. The specific mechanism matters more than the reporting line: a monthly review of ticket volume by category with product and engineering is what turns support from a cost centre into a feedback loop.

If 300 tickets a month are about one confusing screen, the answer is not a faster reply.

Free users are your conversion pipeline. A trial user who hits a blocker and can’t get help doesn’t become a paying customer — they become a churned trial you never hear from.
